Value Leak 05 · For CEOs and Heads of Data
When your data arrives too late to drive a decision
You feel like you're making gut-check bets. The data arrives too late, or it arrives too messy to use in real-time strategy. By the time the dashboard refreshes, the decision is already taken.
Your decision velocity, the speed and accuracy of your executive bets, is being throttled by your data operations. Not by your people, not by your tools, by the operating model that connects them.
Inside Impact Operations, insight velocity is what the system optimises for. Here is how I measure it, what I cut to free the capacity that produces it, and how the operating model rebuilds around decisions instead of dashboards.
The Diagnosis
Three signals you have this leak
Insight velocity is invisible until you measure it. The three signals below are the warning lights you can see today.
Signal 01
Decisions arrive ahead of the data
You feel like you're making gut-check bets because the data arrives too late or is too messy to be useful for real-time strategy. By the time the report lands, the decision is already taken.
Signal 02
Backlog grows faster than throughput
Every request adds to a queue that never empties. The team is busy, the roadmap slips, and 'urgent' loses meaning.
Signal 03
Executives stop asking the data team
When the answer takes a week, executives route around the system. The most important decisions are made on instinct, and the data team becomes invisible to the calls that move the P&L.
The two metrics behind insight velocity are CDSI (the capacity that produces it) and FTE Debt (the friction that delays it). Both run continuously inside the Impact Operations method.
The Fix
Optimise for decisions, not dashboards
Insight velocity is the only ROI that matters at Series B and C. The fix is three steps, in this order.
Step 01
Baseline insight latency, not ticket volume
Measure the time from a real business question landing to a defensible answer reaching the decision-maker. That is the only velocity that matters. Ticket throughput is a proxy that hides the truth.
Step 02
Cut Run work to free Build capacity
Insight velocity is throttled by CDSI: capacity drained into Run instead of Build. Lower CDSI by retiring tools and definitions that don't earn their keep, and the team gets the hours back to ship the next insight.
Step 03
Install a Data Operating Model around the decisions, not the dashboards
The right data hits the right person at the right time to make the right call. The unit of work is the decision, not the dashboard. That is the only ROI that truly matters at Series B and C.

Capacity Drain (CDSI) Self-Assessment
Insight velocity starts with knowing how much of your team's capacity is locked into Run. This 10-question scorecard gives you a CDSI score and the three highest-impact moves to free Build capacity.
